Psychologische Sicherheit in agilen Teams stärkenBuilding Psychological Safety in Agile Teams

Häufig bedeutet …Problems get swept under the rug until someone trips over the bump, and an unusually harmonious team is often the first sign worth a second look.

kurz gesagt

Erstens: eigene Fehler zuerst.

Drittens: Fragen stellen statt Antworten geben.

in short

  • Psychological safety is not a comfort culture. It is the prerequisite for hard substantive discussions to happen at all.
  • A team with high safety argues more, not less, just earlier and on substance.
  • Leadership provides the first examples: naming own mistakes, responding rewardingly to reports, asking questions rather than giving answers.

When a team is conspicuously harmonious, a second look is warranted. Harmony can mean trust. More often it means conflict avoidance.

What psychological safety is and what it is not

Psychological safety is the shared belief in a team that nobody will be punished or humiliated for questions, mistakes or disagreement. The term goes back to Harvard researcher Amy Edmondson. The distinction matters: this is not about avoiding criticism. The opposite is true. Safety is the prerequisite for hard substantive discussions to take place at all.

A team with high safety argues more, not less. It just does so earlier, on substance, and without damaging the people involved.

How to recognise missing safety

Nobody ever reports a blocker in the daily. Reviews get few questions, retrospectives only pleasant observations. Mistakes only surface when they can no longer be hidden. And the most interesting conversations happen after the meeting, in the corridor, in small groups.

Each of these signals translates to: the cost of openness in the team is too high. At some point someone got a sharp response for an honest report, and everyone learned from it.

How leadership builds safety

Psychological safety is built through repeated experience, and the leader provides the first examples. Three behaviours work more than any values poster.

First: name your own mistakes first. Whoever discusses their own misjudgement openly as Scrum Master or leader lowers the price for everyone else.

Second: respond rewardingly to reports. The moment when someone raises a problem decides the next twenty reports. "Good that this is on the table now" opens. "How did this happen" closes.

Third: ask questions rather than give answers. Teams that only know directives stop thinking and disagreeing for themselves.

The effect on agile work

Agile rituals are containers. Psychological safety is the content. A daily stand-up with safety finds blockers on the day they arise. A retrospective with safety changes how people work together rather than the room temperature.

Working on the conversation culture is not a soft side issue. It is the most direct lever for project quality a team has. More under agile working.

Checklist for the next retrospective

  • Does the retrospective start with an anonymous round to lower the first step?
  • Do you name one of your own shortcomings from the last sprint, before anyone else does?
  • Is expressed criticism acknowledged before it is discussed?
  • Are blockers actively asked for in the daily rather than waiting for reports?

Three questions to decide

  • When did someone on the team last name a mistake openly before it became visible?
  • What would change if you named one of your own misjudgements first in the next retrospective?
  • Which problem has the team known about for more than two sprints without naming it in the daily?

Wie lange dauert es, psychologische Sicherheit aufzubauen? How long does it take to build psychological safety?

It cannot be measured in days. It is built through repeated experience. Each time someone reports a problem and is acknowledged rather than punished for it, the cost of the next one drops. That is a process of months.

What can I do as a Scrum Master when the team stays silent?

Start by naming one of your own mistakes openly, before anyone else does.
